The gap between the target and the result

The numbers are the story. Elon Musk set a target of 1,000 Solar Roof installations per week in 2019 and 2020. The actual peak was somewhere between 21 and 32 per week. By the end of 2022, the product held 0.17% of the US residential solar market.

Three thousand roofs over seven years is not a product line with disappointing sales. It is closer to a pilot programme that ran for the better part of a decade without ever reaching the volumes that make manufacturing economics work.

Why it never scaled

The obstacle was installation, and it was visible from the beginning. A Solar Roof is not a solar product mounted on a roof; it is the roof. Every tile is a structural and weatherproofing element as well as an electrical one, which means the crew has to be competent at roofing and at electrical work simultaneously, on the same job, to the standard both trades require.

The consequence showed up in schedules. A standard rooftop solar array takes about two days. A Solar Roof took more than two weeks. That difference multiplies through every part of the business – crew utilization, financing costs, weather exposure, homeowner disruption – and it puts the product in competition not with other solar systems but with the combined cost of a new roof plus panels, at a price that rarely won.

The installers

The sharpest consequences landed on the contractors who committed to the product. Certification required multi-week in-person training at Tesla’s Rancho Cucamonga facility, three supervised installations before approval, and specialized crews and tooling. Installers describe investments in the hundreds of thousands of dollars.

Companies including Elevated Roofing & Siding in Ohio, PGT Home Energy Solutions in Arizona, Westfall Roofing in Florida and Exact Solar built parts of their businesses around a supply relationship that ended in August with no notice and no compensation. Some had signed contracts with homeowners for work they can no longer complete as sold.

That is the part of this story with consequences beyond Tesla. A contractor who spent that money once is not going to spend it again on the next manufacturer’s proprietary system without contractual protection that did not exist here.

Warranties and the parts question

Roughly 3,000 households now own a roof made of a discontinued product carrying a 25-year product and weatherization warranty. Tesla has committed to honouring those warranties and supplying replacement parts.

The industry’s scepticism is not about corporate intent so much as about arithmetic. Maintaining a parts inventory and trained service labour for a discontinued, low-volume, highly specialized product across a 25-year horizon is expensive, and the cost per remaining customer rises as the population shrinks. Homeowners in that position should keep their documentation, and should expect service to become slower and harder to arrange over time – the standard trajectory for orphaned building products.

What survives

The idea behind building-integrated photovoltaics is not discredited by this. Generating electricity from surfaces a building needs anyway remains sound, and the concept continues in solar tiles, facades and glazing from other manufacturers, mostly in Europe and mostly in commercial construction.

What Tesla demonstrated is the difficulty of the version aimed at existing single-family homes. The product required a homeowner to replace an entire roof, on a schedule measured in weeks, at a premium price, through a small pool of specially certified installers. Each of those was survivable alone; together they capped the market well below the volume the manufacturing needed.

The Solar Roof was announced with a demonstration on a stage and ended with a URL redirect. For the customers and contractors who bought into it, the second of those was considerably more consequential than the first.
